How to Decide Which Business Process to Automate First

Start with a repeatable bottleneck, an accountable owner and an outcome you can measure.

Choose a process that people can describe in concrete terms: what arrives, who handles it, which systems are used and what a completed result looks like. A narrow task is easier to evaluate than an ambition to automate an entire department.

Observe the current work before choosing technology. Record the typical volume, handling time, rework and time spent waiting for information. Distinguish estimates from measured values so the baseline remains useful.

Look for steps with approved inputs and repeatable decisions. Conventional rules may be sufficient for predictable routing or calculation. AI can be considered where the task involves varied documents, language or evidence that needs interpretation.

Define the limits alongside the opportunity. Specify what the system may read, what it may prepare, what it may change and what needs human approval. Missing evidence and unusual cases should have a named destination.

Begin with a bounded trial. Compare checked outputs against the agreed requirements and baseline. Expand only when the evidence supports the next step; sometimes the right result is a simpler process rather than more AI.
